Holiday customer support outsourcing means bringing in a trained external team to handle the extra calls, chats and emails from Black Friday (27 November 2026) through the January returns season. Outsource high-volume, rule-based contacts such as order tracking, delivery issues, returns and refunds, and keep fraud, VIP and complex complaints in-house. Choose a partner 6 to 8 weeks before Black Friday, test on a small share of traffic in early November, and plan to scale down gradually after the January returns peak.
Black Friday 2026 falls on Friday, 27 November, and Cyber Monday on 30 November. If your customer support team is the same size it was in September, the next few weeks will test it harder than any other point in the year.
The demand is real and growing. Adobe forecasts that US shoppers will spend a record $275.1 billion online between 1 November and 31 December 2026, up 6.7% on last year. It expects $12.9 billion on Black Friday alone and $15.1 billion on Cyber Monday. In the UK, PwC estimated that shoppers would spend £6.4bn over Black Friday 2025, with 80% of that spending online.
Every one of those orders can become a "Where is my order?" chat, a payment question or a return request. Meanwhile, according to Challenger, Gray & Christmas, retailers added fewer seasonal jobs in late 2025 than in any year since 2009. More orders and fewer temporary staff mean longer queues, unless you plan for it.
This guide explains how US and UK businesses can scale support for the holiday peak by outsourcing, without running a rushed hiring campaign. It covers what to outsource, a week-by-week timeline, a simple formula to work out how many agents you need, and a checklist you can use today.
The holiday peak is not one busy weekend. It is four waves, each with a different type of contact.
| Wave | Dates (2026) | What customers contact you about |
|---|---|---|
| Pre-sale build-up | Early to mid November | Pre-purchase questions, stock checks, discount codes, delivery cut-off dates |
| Cyber Week peak | 26 to 30 November | Payment failures, order confirmations, promo codes not working, "Where is my order?" |
| Christmas shipping | 1 to 24 December | Delivery delays, gift orders, address changes, last-order dates |
| Returns season | Late December to end of January | Returns, refunds, exchanges, gift card balances, warranty questions |
The Cyber Week wave is the sharpest. Adobe expects the five days from Thanksgiving to Cyber Monday to account for $47.5 billion, or 17.3% of the whole season's online spend. That much buying in five days usually creates the same concentration of support contacts a few days later.
The channel mix also shifts. Adobe forecasts that 63% of online spending over Cyber Week will happen on mobile phones. Mobile shoppers tend to use chat, messaging and social media rather than phone calls, so your chat and messaging queues usually grow fastest.
The return wave is just as real. The National Retail Federation estimated that 17% of holiday sales would be returned in 2025, in line with previous years, and online purchases come back at an even higher rate of 19.3%. Every one of those returns is a potential refund question, exchange request or "Where is my refund?" contact in January.
Most businesses have three options when volume jumps: ask the current team to work overtime, hire temporary staff, or bring in an outsourced team. Overtime works for a few days. Over several weeks, it leads to burnout and slower replies just when customers are least patient.
That leaves temporary hiring or outsourcing.
| Factor | Hiring temporary staff | Outsourcing to a BPO partner |
|---|---|---|
| Time to start | Recruiting, interviewing and training all fall on your team | The partner recruits and trains; you provide product knowledge |
| Training load | Your best agents stop answering customers to train new ones | Partner team leads train their agents using your materials |
| Covering nights and weekends | Hard to staff, especially for UK and US time zones | Shifts can run across time zones, including overnight |
| Scaling down in January | Contracts end; knowledge leaves with the staff | Agent numbers reduce; a smaller team can stay on standby |
| Management | Your managers supervise more people at the busiest time | Partner provides team leads, quality checks and reports |
| Cost structure | Recruitment fees, payroll, equipment, software licences | One agreed rate per agent, hour or contact |
Temporary hiring makes sense if your products need deep hands-on knowledge that takes months to learn. For most holiday contacts, such as order status, delivery, returns and payment questions, an outsourced team trained on your policies can handle the volume well.
If you want to compare costs in detail, read our guide to call center outsourcing pricing models. For a full in-house versus outsourced comparison, see outsourcing customer support in the UK and US.
You do not have to hand over everything. The best approach is to outsource the high-volume, repeatable contacts and keep sensitive or complex cases with your core team.
A common setup is overflow support: your team handles contacts first, and anything above a set queue length or wait time goes to the outsourced team. Another option is to give the outsourced team full ownership of one channel, such as live chat or email, for the whole season.
The ideal time to plan holiday support is late summer. If you are reading this in October, you still have time, but the order of steps matters more.
If you are starting later than mid-October, compress the first two stages, but never skip testing on a small share of traffic. That one step prevents most launch-day problems.
You do not need complex workforce software to get a good first estimate. You need four numbers: expected daily contacts, average handle time, shift length and how much of each shift an agent actually spends on contacts.
Agents needed per day = (Daily contacts × Average handle time in minutes) ÷ (Shift minutes × Productive share)
The productive share allows for breaks, training, meetings and idle time between contacts. A planning figure of 70% is a reasonable starting point; adjust it once you have real data.
Because agents do not work seven days a week, multiply the daily figure by 1.4 (7 days ÷ 5 working days) to get the total headcount you need.
An online clothing store normally receives 400 contacts a day across chat and email. Each contact takes 8 minutes on average. It expects Cyber Week volume to reach three times normal.
| Normal day | Cyber Week day | |
|---|---|---|
| Daily contacts | 400 | 1,200 |
| Total handling minutes (× 8 min) | 3,200 | 9,600 |
| Productive minutes per agent (480 × 70%) | 336 | 336 |
| Agents needed per day | 10 | 29 |
| Total headcount (× 1.4) | 14 | 41 |
This store needs about 27 extra agents for Cyber Week. Hiring and training 27 temporary staff in four weeks is a major project. An outsourcing partner can usually supply them as one trained team.
Two tips make the estimate more reliable:
For a deeper look at handle time and other service measures, see our guide to multichannel customer support outsourcing.
The quality of your holiday support depends less on the partner's size and more on what you give their agents before go-live. Prepare these five things.
Protect customer data from day one. Give agents access only to the systems and fields they need, use individual logins rather than shared accounts, and make sure your agreement covers data protection rules such as UK GDPR. Our checklist for choosing a secure BPO partner explains what to ask.
During Cyber Week, check a small set of measures every hour rather than a full report every week.
| Measure | What it tells you | What to do if it slips |
|---|---|---|
| First response time | How long customers wait for a first reply | Move agents from email to chat, or add overflow agents |
| Queue size and abandonment | How many customers give up before being helped | Add agents to the busiest hour; publish delivery updates on your site |
| Resolution on first contact | Whether issues are solved without follow-ups | Improve saved replies; widen agents' decision limits |
| Customer satisfaction (CSAT) | How customers rate their support | Review low-scoring chats daily and coach quickly |
| Top contact reasons | What is driving volume today | Fix the cause, such as an unclear delivery message on your site |
The last row matters most. If 40% of chats on one day ask about the same delayed courier, one email to affected customers can remove hundreds of contacts.
It's tempting to cut support staff straight after Christmas, but gift returns, refunds, exchanges and gift card questions keep volume high for several weeks into January.
Plan the ramp-down in steps:
Finally, hold a short review with your partner. Look at what drove the most contacts, where customers waited longest and which saved replies worked best. That review is the starting point for next year's plan.
Use this list to check where you stand today.
Tip: go through this list with your outsourcing partner in your first planning call. Anything still unticked shows you where to focus.
